1. "What kinds of behaviors or results tend to get recognized or rewarded here"?

This question helps you understand what the company truly values, beyond what’s written on the job application or company website. 

If people mention collaboration, initiative, or mentorship, that’s a healthy sign.If the answers focus on hitting KPIs at all costs or pleasing certain leaders, that points to a more political or transactional culture. It tells you whether success depends on merit, visibility, or internal politics.

2. "How transparent is leadership when things aren’t going well"?

You’re gauging whether leaders treat employees as adults who can handle the truth. If leaders hide problems or spin everything as fine, employees get blindsided when reality hits (e.g., layoffs, firings, restructures).Transparency during bad times reveals trust, respect, and maturity in leadership.If communication only flows when things are good, that’s a red flag.

3. "In your time here, how often have you seen people get promoted or move into new roles"?

Frequent, visible promotions indicate investment in employee development. Few or “secret” promotions suggest stagnation, high turnover, or favoritism. You’re looking for signals that good work leads to opportunity, not frustration.

If disagreement is welcomed and discussed, that shows open communication and respect. If people describe defensiveness, fear, or avoidance, that points to a culture of conformity or politics. You’re assessing whether differing opinions are discouraged or embraced.
